The context

Founded thirteen years ago by Sandrine and Benoît Dega, De la Fève au Palais is one of the few French chocolate makers that processes cocoa beans from start to finish. This bean-to-bar expertise, driven by a rigorous selection of raw materials, places the brand among the country's top tier—with an accessible, premium positioning.

Four boutiques, thirty-six employees, a loyal team, and a production facility capable of output far exceeding current levels. The assets are there. Yet, the brand remains relatively unknown in its own region, its image fails to reflect the quality of its products, and the organization is not yet scaled to meet its ambitions.

Growth drivers have been identified: e-commerce, B2B development for the Vÿta brand, and exports. What was missing wasn't ambition, but the assets to support it—a brand that communicates product quality, a reliable product reference system, and equipped commercial workflows. This is the foundational work that makes everything else possible.

Objectives
  • Clarify the positioning and align the brand image with the actual quality of the product.
  • Identify growth drivers, prioritize them, and establish a twelve-month deployment plan.
  • Streamline the value chain and structure operations to enable smoother growth.
  • Reduce reliance on key individuals by structuring the organization and strengthening internal skills.
What we've done
  • A comprehensive analysis phase: interviews with management, boutique managers, production staff, and administrative teams, immersion in the four points of sale, and a financial and competitive analysis at both local and national levels.
  • A diagnostic and an assessment report highlighting structural gaps—between the product and its image, between the laboratory's potential and its current utilization, and between ambition and organization.
  • A consolidated positioning and brand territory, followed by a prioritized twelve-month roadmap, sequenced by impact, feasibility, and seasonal business cycles.
  • The creative identity brief, agency consultation and selection, and the management of art direction, packaging, display, and point-of-sale materials.
  • The creation and launch of the new Vÿta brand, with a 360° plan for the final quarter—and the visual and editorial content production workflow, integrated into the brand platform.
  • Structuring the B2B commercial flow: pricing grids, order processing, logistics, and invoicing—including automated order handling and bulk orders.
  • Opening the e-commerce channel: catalog architecture, product pages, and site launch.
  • A unified product reference system, with written governance rules for every field, and a quality control system supported by three agents.
  • Structuring the organization: job descriptions, role-based objectives and KPIs, and upskilling teams on the newly deployed tools.
